The problem with how consultancy often works
Large consultancy firms have many strengths. They have scale, brand recognition, and the ability to assemble very large teams quickly. For certain mandates, these qualities are exactly what is needed.
For many of the situations that organisations actually face - a programme that has lost direction, a transformation that needs to accelerate, an acquisition that needs integrating - they create as many problems as they solve.
Large firms have structural incentives to extend engagements. Their commercial model rewards scope growth. Their staffing model means that the senior people who sell the work are rarely the people who deliver it. The engagement is managed as a relationship and a revenue stream, not purely as a problem to be solved.
Organisations that have worked with large consultancies on complex programmes will recognise this dynamic. The slide decks are excellent. The recommendations are thorough. The engagement goes on longer than planned and costs more than budgeted. And at the end of it, the organisation is still accountable for making the change happen.
What independence actually means
Intology is genuinely independent. We are not owned by a technology vendor. We do not receive referral fees from software providers. We have no commercial relationship with the contractors or subcontractors we might recommend. When we tell you that a particular system, approach, or vendor is right for your situation, it is because we believe it is right - not because we benefit from the recommendation.
This sounds like a low bar. It is not. A significant proportion of the consulting advice given to organisations on technology programmes is, consciously or unconsciously, influenced by commercial relationships that the client is not aware of. Independence matters, and it is rarer than it should be.
Experience that is directly relevant
Intology has been delivering transformation and programme assurance work for over 12 years. In that time, we have worked across more than 50 client organisations and delivered over 100 projects. Our practitioners have held senior operational and technology leadership roles - CIO, CTO, programme director - not just consulting roles. They have run the programmes, not just reviewed them.
This matters in practice. A practitioner who has been accountable for a major ERP implementation, managed a programme in crisis, or led a post-acquisition integration understands the constraints, the pressures, and the decisions that shape real programmes. They give advice that is grounded in operational reality, not theoretical best practice.

We support organisations through the full cycle of transformation - from strategy and design through to delivery and embedding. We combine technology expertise with the change management discipline that determines whether transformation actually takes hold.
M&A Advisory
We support private equity firms and corporate acquirers with technology due diligence and post-acquisition integration. We understand the deal context, we work to deal timescales, and we produce assessments that are accessible to non-technical investment committee members.
Honest about what we are not
We are not a large firm. We do not have 10,000 consultants. We cannot staff a 200-person programme team from our own resources alone. For mandates that require that kind of scale, we are not the right choice.
We are a focused team of experienced practitioners. We take on the work that we are genuinely the right people for - and we tell clients honestly when we are not.
Accountability
Intology is accountable for outcomes, not just outputs. We measure our work by whether the programme delivers, whether the change embeds, whether the acquisition integrates successfully. We stay involved past the point where the slides are finished and the recommendations are made.
This is the commitment we make to every client: that we will tell you what we actually think, that we will not extend engagement for its own sake, and that we will be judged by results.
