What a digital transformation consultancy actually does

A digital transformation consultancy helps an organisation change how it operates, using technology as the means rather than the end. The work spans strategy, operating model design, system selection and implementation, governance, and the people-side change that determines whether any of it lasts.

The distinction that matters commercially is between advice and delivery. Many firms will produce a strategy and a roadmap, then hand it over. The programme then fails at the point where the organisation has to absorb the change, which is where most transformation value is lost.

Our practitioners join your programme as working members of it, not observers. They hold real accountability for delivery. This is what makes the difference between recommendations that get filed and changes that get made.

Deliver

We drive the programme to the outcomes agreed at the outset, with governance that surfaces problems early enough to be acted on rather than reported on. Scope, benefits and risk are tracked continuously against the original case.

Transfer

We build capability into your teams as we go, so that when we leave the organisation is more capable than when we arrived. An engagement that leaves you dependent on us has failed on its own terms.

What independence means in practice

We are not aligned to a software vendor, a systems integrator, or a technology stack. We take no referral fees and no reseller margin. That is straightforward to claim and harder to structure, so it is worth being specific about what follows from it.

It means that when we assess an ERP shortlist, we have no commercial interest in which product you pick. It means that if the honest answer is that your existing system is adequate and the problem is process, we will say so, even though a replacement programme would be more lucrative for us. It means our assurance opinions are not moderated by a relationship with the delivery partner being assessed.

It also means we are not structured like a large firm. There is no pyramid. You will not be sold a partner and delivered a graduate. The people in the first meeting are the people who do the work. Who you will actually be working with

Intology is founder-led. Engagements are led by Richard Keenlyside, whose background includes IT Director at J Sainsbury's plc and membership of the Endava Technology Advisory Committee. Intology has supported around 22 acquisitions and delivered more than 100 programmes across fifteen years.

That matters more than it might appear. In a large firm, the credentials that win the work and the people who deliver it are frequently different. Here they are the same, which is both the strength and the honest limitation of an independent consultancy: we take on fewer engagements, and we are selective about which.

We work across manufacturing, financial services, professional services, and private equity backed portfolios, with a strong track record in businesses between roughly £20m and £500m turnover where the transformation is genuinely complex but the organisation does not have the internal scale to absorb it alone.

We also work with PE portfolio companies where the value creation plan has a technology dependency and the hold period does not allow for a false start.

How engagements work

How quickly can you mobilise?

Typical mobilisation is two to four weeks from instruction. For programme recovery and known-deal private equity situations we can be on the ground in week one. The initial transformation review is free and helps us shape team, scope and governance before formal mobilisation.

What does an engagement cost?

Cost is driven by three things: the seniority required, the duration, and how much delivery accountability sits with us rather than with your team. An assurance review is a defined piece of work with a fixed price. An embedded delivery engagement is a longer commitment and priced accordingly.

We do not quote before we understand the scope, because a number given without that context is meaningless and usually wrong. What we will do on a first call is tell you honestly whether the thing you are describing is a small piece of work or a large one.

Where cost reduction is the objective, our engagements have typically delivered double-digit percentage savings, scoped at the outset and tracked through to the P&L.
